Kurly Delivery Product Team Raises Practice Score from 48 to 128 Through 9 Months of Agile Coaching

The Delivery Product Team within Kurly's product organization shared its experience of nine months working with an agile coach, revealing that the team's agile maturity score rose from 48 points to 128 points. This is the result of transitioning to a squad system—a cross-functional team structure—and pursuing continuous improvement, under the goal of "working like a team that builds products."

Squad System and Gradual Team Formation

The organization was reorganized into squads, a form in which various roles such as development, planning, QA, and design are grouped into a single team. Initially, developers and planners established the way of working by running sprints together first, and later adopted a gradual approach in which other roles joined afterward. In this process, they eliminated wait times for developer assignment and used the RACI framework to clarify unclear roles, concretizing their collaboration approach.

Three-Stage Coaching Program and Practical Application

The coaching was conducted in three stages over a total of nine months. In Stage 1, the coach acted as a scrum master to establish the workflow. In Stage 2, the team demonstrated agile's flexibility by resolving issues that arose during actual project execution (such as sudden spikes in requirements and absence of personnel) through teamwork. In Stage 3, the coach stepped back and focused on leadership training so that the team could operate autonomously.

Key Achievements and Implications

Team members used user story mapping and planning poker to organize priorities and manage schedules. In particular, a case in which requirements suddenly surged and key personnel were absent at a certain point in a project, yet team members backed each other up in their roles to successfully complete it, illustrates the strengths of an agile team. Through this, the team internalized not just simple feature development but also customer collaboration and the capability for small-unit iterative development.
